Department chairs occupy a curious place in independent schools. Almost everyone agrees the role is important. Few schools are entirely satisfied with how they have it structured.

In search of answers, Academic Leaders often turn to colleagues, listservs, and peer institutions. They collect job descriptions, compare structures, and borrow ideas that seem promising, looking to answer questions such as: How much authority should chairs have? What responsibilities belong in the role? How should schools select and support them? What distinguishes an effective chair from a merely busy one? These efforts are practical and well-intentioned. Yet they often leave schools with a lingering sense that the role could be doing more, even if they are not entirely sure what that “more” should be.

This report began as an effort to answer those questions. Through interviews with Academic Leaders, analysis of job descriptions and organizational structures, and a review of leadership and management studies, we set out to better understand how schools can design and support effective department chair roles.

What began as a study of department chairs gradually became a study of academic leadership more broadly. Questions about the role repeatedly led us to larger questions about how schools organize leadership, distribute responsibility, and translate mission and priorities into everyday practice. We found that department chairs only make sense in the context of a larger leadership structure and the work schools most need done. While schools often begin by asking what department chairs should do, our research suggested a different starting point: understanding the work schools most need accomplished and then designing leadership structures capable of supporting that work.

This members-only report offers guidance on department chairs, but it also invites schools into a larger conversation about academic leadership, organizational design, and the structures needed to bring mission and priorities to life.
